About

Operating systems
for organisations.

I specialise in designing and scaling the operating infrastructure that lets growing businesses actually function - the playbooks, governance frameworks, delivery standards, and system architecture that sit beneath the strategy.

Over the last few years I've moved increasingly into AI-enabled operations: not just adopting tools, but redesigning workflows around them. At IWG I led the AI strategy for the global Design & Construction function - driving 20–30% efficiency gains across reporting, vendor management, and SOP creation.

Central to my approach is building operating systems that are genuinely usable by the teams that run them. I've designed and built centralised programme management and governance platforms from scratch, including BuildOS - a bespoke system spanning 120+ markets that brought delivery, performance, and initiative tracking into one place.

"The operating model is the product. If you can't build, govern, and iterate on the system that runs the business - the strategy doesn't ship."

Discovery Framework

The 7Ps, how I diagnose any organisation.

Before designing any operating model, I run a structured discovery across seven dimensions. This surfaces what's actually broken, not just what looks broken on the surface. From there I identify the gaps, design the fixes, and sequence the implementation.

P1
People
Capability, capacity, ownership clarity, and org design. Who does what, and does the structure reflect how work actually flows?
P2
Product
What the organisation delivers: the output, the proposition, and whether delivery standards are defined and consistent.
P3
Process
How work moves through the organisation. Where decisions stall, where handoffs break, and where the playbook is missing entirely.
P4
Platform
The systems and tooling that underpin delivery. Are they fit for purpose, adopted, and aligned to the way the business actually operates?
P5
Partnership
Vendor relationships, external dependencies, and governance frameworks. Who you work with and how that relationship is structured and managed.
P6
Prices
Commercial model, cost structure, and financial governance. Whether the numbers reflect the operating reality and where margin is being lost.
P7
Performance
How success is defined, measured, and reported. KPI frameworks, dashboards, and whether the right information reaches the right people at the right time.
"Most operating model problems present as execution failures. Working through all seven dimensions reveals the structural causes underneath."
AI Strategy Framework

A four-phase model for AI-enabled operations.

Designed and deployed at IWG across the global Design & Construction function. Each phase is staged against foundations readiness, you can't automate what you haven't first standardised.

Knowledge & Context
Foundations: plan of work, data spine, kit-of-parts, glossary. The layer everything else sits on.

Assist
AI assistants for designers, PMs, estimators, and procurement teams. Claude & ChatGPT embedded into daily workflows.
2
Automate
Agentic workflows: BoQs, partner packs, design QA, procurement triggers. Repetitive tasks removed entirely.
3
Orchestrate
Cross-platform agents managing project flow under human approval. The target state, currently in design.
